The gap between a demo and a system you can defend
Generative AI demos well and governs badly. The pilot that impressed the board rarely survives the questions that follow: what exactly can it see, who approved that, what happens when it is confidently wrong, and how would we know. Most stalled AI programmes are stuck on those questions rather than on capability.
We treat grounding, evaluation and guardrails as part of the build, not a later hardening phase. Retrieval is scoped to data the user is already entitled to see, outputs are evaluated against a held-out set before anything ships, and every agent action touching a system of record is logged and reversible.
Agents, and where to stop
Autonomous and multi-agent systems are genuinely useful where a task is repetitive, bounded and verifiable. They are a poor fit where the cost of a wrong action is high and the check is a human reading the output anyway — at which point you have added latency and risk without removing work.
Our default is the smallest viable degree of autonomy: suggest before acting, act narrowly before acting broadly, and keep a human approval step on anything irreversible. Less exciting, and the reason the systems we build are still running a year later.
